Langtang Lirung: the bound moved

Langtang Lirung is a mountain in the Nepal Himalaya, north of Kathmandu, on the way toward the Tibet border. In late August 2026 a slope failed high on its north face. Rock and ice ran into the Lendi Khola, a steep and narrow valley, and became a debris flood. The flood buried homes, fields, and border works downstream. Families lost people they could not get back.

Loss on that scale asks for a cause, and the asking is not idle. People downstream want to know whether to rebuild, and where. Engineers want to know what to watch. Everyone wants to know whether it will happen again. A cause that is wrong, or too thin, answers none of that. It aims the next warning, the next wall, the next evacuation plan at the wrong object. This post is the record of how the understanding of this flood moved, and of the method that came out of watching it move.

The first day

The first satellite images came on Wednesday. Cloud and dust covered most of the frame. The images showed that ice had come off the mountain, and that was all they could show. The early label was "glacier collapse." The US Geological Survey called it the break-off of a glacier. That label was honest about what the pictures held, but within hours it was carrying more weight than it could bear. Stories formed around it. Rapid melt. Blasting at border construction. Hydropower works in the valley. Climate.

Each of those stories answered the question of why the ice detached. None of them had checked whether ice detaching was the right description of what happened.

The second day

Thursday's pass was clearer. Two geomorphologists, Kristen Cook of Université Grenoble Alpes and Dan Shugar of the University of Calgary, read the new images. They saw more than a glacier. A large piece of the bedrock under the glacier had failed, high on the north face near 5,200 meters. The rock went first. The ice went with it. Shugar described a big bedrock failure that took part of the glacier with it. Cook put it more plainly: the rock collapsed, and the glacier was cargo.

That changed the object. The question was no longer why the ice detached. It was why that rock failed. Every story written against Wednesday's question now had to answer Thursday's, and most of them could not. Blasting far from the scar does not break a mountain. Melt alone does not fail bedrock. Nobody had placed construction at the scar. Cook and Shugar said permafrost is weakening in high mountains and may be loosening slopes like this one, and in the same breath said they could not call it the trigger of this face without more work.

What the flood was made of

Watching the question move made something else visible. A flood like this is not one event. It is a chain, and each link asks a different question.

The rock failed. That is the start, and it is the part still unexplained.

The mass dropped into a valley steep and narrow enough to keep it moving. Melting ice added water. Sediment turned the river from green to brown. That is how a slope failure became a flood, and it is well understood.

The flood reached people. Villages, border works, and a hydropower project sat in the runout. That is why people died, and it stays true whether or not anyone ever explains the scar. Hydropower in the path can be part of the loss without being part of the cause.

Three questions, with three answers at three levels of certainty. The early stories had pressed them into one. "Blasting or climate?" was two late guesses competing before anyone had separated what started the slide from what carried it from who stood in its path.

What came out of it

Gap Last got its name from that week. The Gap Last method is what happened here, written down so it can continue to happen on purpose, and so the next warning system, the next siting decision, the next evacuation plan aims at the right object.

Say what happened as tightly as the evidence allows, and mark how sure you are. Use what is already known, fully: the geometry, the timing, what the images can and cannot show. Name what is still unknown, as a question. Only then propose a cause, and only for the question you named. When better evidence arrives, expect the question to move, and let it.

The people in that valley deserved an accurate account, not because accuracy is tidy, but because someone will build the next warning system, the next siting decision, the next evacuation plan on whatever cause gets written down. A cause aimed at the wrong object leaves them as exposed as before, with the added harm of believing they are not.

Why the rock failed is still open. That is the honest result, and the only place a new explanation is allowed to stand.
